How we plan growth

The growth review

The growth review is a fixed conversation with the numbers on the table. We look at sales by product, margin per unit, stock cover, inbound timing, supplier lead times, cash available for stock and the team's capacity to run new work. We also ask which decisions have been delayed and why.

The output is a short list of constraints and opportunities, ranked by impact. It is not a sales pitch and it does not commit you to anything. If the review shows that growth is not the right priority this quarter, we will say so.

The four parts of the cycle

  1. Review

Constraints and opportunities listed, with the numbers behind each one.

  2. Model

Three paths built with visible assumptions, each showing its stock and cash needs.

  3. Sequence

Order of listings, advertising and new markets agreed in writing, with triggers.

  4. Review again

Monthly comparison with actual results, and changes made only by agreement.

Assumptions you can check

Every model is built in a spreadsheet your team can open. Demand, margin, lead time, return rate and storage cost each sit in a visible cell with a note on where the figure came from. When a figure is a guess, it is marked as one. We would rather show a model that can be argued with than a polished forecast nobody can test.

When actual results differ from the model, we look at which assumption was wrong, update it and record the change. Over a few cycles the model becomes a record of what your business has learned.

Approval rules we use

  • Budget changes

Advertising budget moves above an agreed threshold are approved in writing first.

  • Stock commitments

Purchase quantities follow the agreed reorder rules, with a named approver for exceptions.

  • New markets

A market opens only when its conditions are met and an owner is named.

  • Pauses and cuts

Products and campaigns are paused on written triggers, not in the middle of a bad week.

What we do not do in the cycle

We do not change budgets, buy stock or open markets on our own. We do not hide the trade-offs of a plan behind a single headline number. We also do not claim that the plan can deliver growth on its own. It sets the order of work, and it makes the consequences of each move visible before the money is spent.

Questions about the cycle

How often do you meet?

A growth review at the start, then a monthly review. Ad hoc calls happen when a trigger is hit, and the plan defines those triggers in advance.

What if our data is messy?

We start with what you have, mark the gaps and agree the fixes as part of the first month. A plan built on honest gaps is more useful than one built on tidy guesses.

Do you need access to our accounts?

Only as much as the work needs, at the level you choose. We prefer exports for the model, and we agree any direct access in writing.
